In today’s case study let’s look into AI-Driven Transformation of CMS, Website and Mobile App for Legia Warszawa. Legia was running its website, its CMS and its mobile app as three separate worlds, across five club sites each looked after on its own. We brought all of it into one platform, moved seven years of published material across without losing anything, and had it live in four to five months – a job our team put at a year and a half to two years done conventionally. CLIENT

Legia Warsaw, a renowned soccer club, competes in Poland’s top division. On a daily basis, it runs one of the busiest newsrooms in Polish soccer, publishing content every day across five club websites in two languages, with seven years of archived content. 


CHALLENGE

Over the years, Legia’s platform had grown the way most business systems do: one piece at a time, with each addition making sense on its own, until the whole thing consisted of several systems rather than one. Every part worked – and every part had a different specialist who understood it.

The challenge for us was to bring it all together into a single platform, migrating seven years of published content, item by item, to the website, the CMS, and the mobile app. And we had to do it without a single day’s interruption in publishing, because the newsroom continued to operate throughout. Nothing could quietly go missing.

In this type of organization, the archive isn’t just storage – it’s the relationship with the supporters, and maintaining that relationship is one of the most important priorities for soccer clubs. Then there was the timeline. A project of this size typically takes eighteen months to two years, and that duration is a problem in itself: over that time, priorities shift, people leave, and the original assumptions no longer match reality. Compressing the work into a few months wasn’t just about speed for its own sake. It was about finishing before the target shifted.


SOLUTION

Legia Warszawa’s website, CMS and mobile app now run as one platform. Five club sites that were maintained separately have become a single system, the editorial team works in one place instead of three, and seven years of published material sits inside it, complete and in order. For the club, the change matters less as technology than as what is now possible in a working day. The newsroom publishes to web and mobile at once, runs two language versions without duplicating effort, manages its own archive and media library, and can extend the site with new kinds of content without commissioning a separate project each time. The platform was built to be added to, because a football club’s digital needs change with every season.

Anyone can subscribe to Claude, but only having Claude is not enough to achieve goals.  Before a line of production code was written, our discovery pipeline had agents read the entire existing system against live data and return a complete map of it, broken into tasks in dependency order. That is where the awkward things surfaced: a database table quietly doing two jobs, an article’s published state depending on a combination of conditions rather than a single flag, event identifiers that turned out not to be unique. Each of those costs time, crucial when the project is ongoing. What matters the most in the AI projects is the skill to identify a quest and have enough experience to find the best answear. The model is only a part of success – the process, the accelerators and the engineering judgement around them are ours.

RESULTS

A website, a CMS and a mobile app on one platform, across five club sites and two languages, with seven years of published material carried across intact. What is important to bring out is that this type of project conventionally runs eighteen months to two years. By us it was delivered in five months, with no pause in publishing at any point, and the new platform is receiving very positive feedback from the people who use it. Changes like these mean that the club is no longer dependent on a single specialist per area, and adding features to the platform is now routine work rather than a standalone project. This significantly speeds up the work on a monthly basis and opens up new opportunities for growth.  For us, the result is also a way of working that we now apply elsewhere. When used properly and across an entire project rather than just at its edges, AI changes the scale of what a focused team can take on.

The club’s journalists write the content – they always have, and they still do. Claude relieves them of the mechanical work, and that separation is built into the platform rather than left to good intentions: anything Claude produces starts as a draft, and a person approves it before it is published. In day-to-day use, the editorial team can ask questions about the club’s own data, prepare material in both languages without duplicating their work, and turn a voice note from a coach or a player into a finished interview draft. Those last pieces never used to exist, simply because nobody was going to write them from scratch or set aside an hour for a formal interview. Solutions like these save the marketing team hours, days, and even months of work.

FURTHER DEVELOPMENT

Automatic live match coverage is built and currently being assessed by the newsroom. Beyond that: suggested topics drawn from the club’s own calendar, pre-match background assembled from its archive, and English-language coverage alongside Polish.
